AAA is better than rechargeable when there's no power. You can keep as many alkaline AAA batteries as you like with very long shelf life.

Wouldn't the 12 batteries for 3 flashlights = 4 AAA batteries per flashlight? Not sure if that makes it more difficult to mod for an 18650.
