Okay but not great deal. Historically it's 2x 5.0s, charger, and a free tool for $199 or 2x 6.0s, charger, and free tool for $299. That 2.0 is worth about $10.

I just posted the other Milwaukee deal, that one includes the two 6.0's if you are interested

Saw that! That one IMO is a much better deal! I have way too many batteries and tools. I was just providing historical sale prices for the broader audience.

So if I got a few M12 tools, it does not make sense to get M18 too, correct? I'm that familiar with the ecosystem and just started building my own so not sure what the best approach is here (for an occasional DIY'er)

You got it. Hopefully, it is helpful to someone but these deals don't seem as great as previous years or other promotions HD is currently offering. For instance, with this deal you can hack the Fuel Impact down to $85.20 but if you are doing a hack then you should just hack the Fuel Surge down to $97 or whatever that price becomes. Way better tool for $12 more.

I have both. If you need more power, M18 Fuel is your friend. For most of my around the house stuff, I use M12 Fuel. Yard tools (blower, edger, string trimmer) are M18 Fuel, but everyone has their own use case. I did decide to upgrade my 12 drill and driver to an 18 for a bit more power. 12s are usually smaller, too (fit into tighter spaces).

The "free" tool options also used to be better too. Pretty sure the $200 2x 5.0 kit is how I picked up the packout vac, this is the non-fuel vacuum. Worse on both ends of the deal.
